Addressing underperformance - Guidance for Managers

We want all Teammates to succeed at Sourcegraph and will provide them with every opportunity to do so. There are, however, instances when a Teammate is underperforming. In these instances, it is the Manager’s responsibility to manage low performance in a timely manner and provide clear feedback to the Teammate (with the support of the People Team).

Process for Navigating Underperformance

Although every circumstance is different, and some circumstances may warrant handling a particular situation in a unique way, the standard process to manage underperformance is as follows:

Step 1: Ongoing Feedback

Step 2: Contact your People Partner

If you believe you have a Teammate who is underperforming on your team, begin by contacting your People Partner. They will work with and coach you through managing Teammate underperformance, while trying to help the Teammate succeed. Your People Partner will guide you through the process.

Note: Every circumstance is different and depending on the nature / seriousness of the performance issues, the recommended performance management process may differ. In some cases, it may be appropriate to follow all of the Stages of the below process in order, and in other cases it may be appropriate to skip to a later stage or to handle the performance issue outside of the PIP process altogether. Your People Partner is equipped to guide you on a path forward.

Managers are required to work with their People Partner to determine the appropriate performance management process for a particular teammate.

Step 3: Formal coaching plan

If you have an underperforming Teammate, who has received feedback but has not adequately improved their performance to meet expectations, to get them back on track we may need to initiate formal coaching.

What is formal coaching?

Formal coaching involves structured, formal coaching through documented expectations and progress, with regular documentation following each conversation.

A formal coaching plan describes where a Teammate is not meeting expectations, defines what the expectations are, and defines what success looks like, based on objective and measurable criteria.

How long does formal coaching typically last?

Coaching is an ongoing process, and helping Teammates meet expectations takes time and intention. Teammates should be engaged in formal coaching for 2-4 weeks before determining next steps (either improved performance or PIP).

The formal coaching process is as follows. Please note the People Partner needs to be in the conversation when we communicate the coaching plan.

You can read more about each step of the formal coaching plan process below:

  1. Develop coaching plan with your People Partner: together with your People Partner, you will develop a thoughful, clear, and comprehensive coaching plan. Your People Partner will guide you on how to deliver clear, actionable feedback based on objective and measurable criteria.

  2. Communicate with the teammate that they are moving to a formal coaching stage: once you and your People Partner have created a coaching plan together, you’ll let the teammate know in a 1:1 conversation that they are moving into formal coaching and you’ll review it with them.

  3. Send formal coaching email following the conversation: the manager is responsible for sending an email immediately following the first coaching conversation.

    • Please draft a “moving to formal coaching” email using this email template. You must share the draft with your People Partner before sending and cc them on the email so that they are able to follow up and directly support the Teammate as needed.
  4. Regular documentation during 1:1s: once the first coaching conversation is complete and the formal “moving to coaching email” has been sent, you will use regular 1:1s to discuss where the teammate is meeting expectations, and where opportunities to improve still exist.

    • Managers are required to have weekly meetings with the teammate during the coaching phase, and to keep a 1:1 doc with clear documentation of feedback, coaching, and weekly expectations.
    • Following each 1:1, the manager is responsible for sending an email letting the teammate know how much time is left in the coaching period, and how they’re trending.
    • Please draft an email using this email template. You must share the draft with your People Partner before sending.
  5. Concluding the coaching plan: There are 2 possible outcomes after the coaching phase is complete:

    • Passed the coaching phase: if the teammate met the goals outlined during the coaching phase, they will move to our “monitoring” phase, during which we will continue to monitor their feedback to ensure they continue to meet expectations.
      • Managers are required to alert the teammate that they have passed the coaching phase via email.
      • Please draft an email using this email template. You must share the draft with your People Partner before sending.
    • Didn’t pass the coaching phase: if the teammate is still not meeting expectations, we will move to a PIP (please follow instructions outlined below). On the last day of the coaching phase, the Manager must send this email explaining that the teammate did not pass the coaching phase.

Step 4: Performance Improvement Plan (PIP)

If you have an underperforming Teammate and their performance has not improved with formal coaching, or if circumstances warrant skipping the formal coaching step, the next step is to move to a formal Performance Improvement Plan (PIP).

What is a PIP?

A PIP is a formal document that outlines specific areas where an employee’s performance is not meeting expectations and provides a structured plan for improvement. Throughout the PIP process, the Manager and Teammate meet weekly to discuss progress with regular documentation following each conversation.

The goal of a PIP is to clarify performance expectations, provide clear guidance and support by documenting specific expectations, motivate behavioral changes, provide a path back to good standing, and outline consequences should performance not improve. The goal of a PIP should always be to provide Teammates with a fair opportunity to understand performance expectations and have a real opportunity to be successful.

How long does a PIP typically last?

Although each circumstance is unique, the typical PIP process lasts for 4 weeks (30 days), with weekly check-ins, before determining next steps. Working with the People Team, the Manager and People Partner will establish a plan and duration that is reasonable to allow the Teammate with a fair opportunity to succeed against the plan.

You can read more about each step of the PIP process below:

  1. Draft your PIP email: Share the draft email using the PIP email template with your People Partner before having a PIP conversation and/or sending an email. Your People Partner will provide feedback on the PIP email.
  2. Have the PIP conversation: Schedule and conduct the PIP meeting. Your People Partner must be in attendance.
  3. Send a follow up email: Once the PIP conversation is complete, you will send your follow up email that you drafted in step #1 above using the follow-up PIP email template within 24-hours of the conversation. Please always CC people-partners@sourcegraph.com.
  4. Ongoing meetings: Have regular (weekly or bi-weekly depending on PIP length) progress meetings or check-ins with the underperforming Teammate for the duration of the PIP.
    • Required: Managers are required to provide a weekly PIP update after their 1:1 to their Teammate by using the PIP update template. This is expected to be sent weekly for the duration of the PIP process.
  5. Concluding the PIP: There are two outcomes of a PIP:
    • If the Teammate passes a PIP, they will be notified in person and in writing via email of successful completion.
    • If the Teammate’s performance does not improve to the necessary level, the Manager will work with their People Partner to part ways amicably.
